A 90-day framework for disciplined AI adoption

Board requests for enterprise AI strategies rarely arrive with reasonable timelines. Most executive teams want to see immediate progress, which often leads IT departments to sponsor dozen of uncoordinated software pilots that never reach operational maturity. A structured 90-day execution window provides the clarity your organization needs. It balances speed with control by forcing strict prioritization, clear governance, and explicit sunset criteria for tools that fail to deliver measurable utility. The target for the quarter is straightforward: build a complete inventory of active tools, tier operational risk, ship exactly two production use cases, and formally kill one pilot that fails to meet performance benchmarks.

0101 AI & emerging technology

The first 30 days must focus on establishing visibility. Business units across most enterprises are already consuming embedded AI capabilities through existing vendor updates, often without central IT oversight or architectural reviews.

Establishing an architecture boundary early prevents platform proliferation. Instead of testing every foundation model on the market, standardize on two primary foundation providers that integrate cleanly with your primary cloud ecosystem.

Establish an enterprise AI inventory by Day 15. Require every department head to log software tools, browser extensions, and vendor modules that leverage generative or predictive models.

In a DSO environment, operational friction sits squarely between clinical documentation, practice management systems, and revenue cycle operations. The 90-day plan must target high-volume administrative tasks rather than complex diagnostic interpretation.

During weeks five through eight, focus your initial DSO use cases on repetitive administrative labor. Clinical narrative synthesis for chart notes and automated insurance pre-authorization validation offer predictable workflows with clear baseline metrics.

Select low-complexity clinical administrative tasks for your initial rollouts. Drafting progress note summaries for provider review provides immediate relief to clinical staff without introducing diagnostic risk.

Security governance cannot be an afterthought scheduled for day 85. Data classification and access rules must be established before any internal data feeds an algorithmic endpoint or vendor API.

Map out data ingress and egress points during weeks three and four. Ensure enterprise credentials control access and that no sensitive health information or proprietary data is used for external model training.

Implement a three-tier risk classification framework by Day 30. Categorize use cases by risk level: Tier 1 for public data, Tier 2 for internal operational metrics, and Tier 3 for protected health information.

0404 Operationalizing AI

By Day 60, the goal is not to have five promising proofs of concept. The goal is to have exactly two production use cases running in live operational environments with active end-user adoption.

Production status requires defined ownership, integrated logging, and direct alignment with existing operational workflows. If a tool requires manual data copying between systems, it remains a pilot and has not been properly operationalized.

Deploy two bounded workflows into live production by Day 60. Assign explicit business owners outside of IT to monitor daily usage and report operational adoption.

0505 Data & analytics strategy

Many organizations delay AI implementation while waiting for a complete data warehouse overhaul. This is a mistake. AI initiatives require clean, domain-specific data sets, not a perfectly unified enterprise data architecture on day one.

Focus data hygiene efforts exclusively on the data pipelines supporting your two target production use cases. Validate data lineage, address missing fields, and establish basic data quality checks at the point of ingestion.

Scope data preparation strictly to your active target use cases. Cleaning a narrow, well-defined data set in weeks four through seven yields faster deployment than boiling the enterprise data ocean.

0606 Process automation

A mature AI plan requires the discipline to stop work on underperforming initiatives. The final 30 days of the framework must include a formal evaluation gate where failing projects are explicitly shut down.

Pilots fail for many reasons: poor data quality, complex user friction, or minimal financial return. Terminating a stalled project frees up engineering resources and sends a strong signal to the organization about operational discipline.

Formally decommission at least one pilot project by Day 75. Define clear success metrics upfront, such as error rates or staff time saved, and terminate any project that fails to hit those targets.

0707 Managing technical complexity

The end of the 90-day cycle is the time to consolidate architecture. Point solutions introduced during early experimentation must be integrated into standard enterprise identity, monitoring, and API management systems.

Avoid building long-term operations on custom scripts or unmonitored integration code. Standardize your API gateways and service management protocols to handle future scaling without adding technical debt.

Require all production use cases to conform to standard enterprise architecture standards by Day 90. Eliminate standalone credentials and mandate central single sign-on integration.
